Operations and AI strategy for established businesses, delivered without the hype.
Your business is profitable. Your leadership is time poor. Margins are tightening. Clients expect more, faster. Competitors are using AI to deliver work you used to charge for. You know modernisation is no longer optional. You also know the wrong move is expensive. We help leadership decide where AI, automation, and process change actually pay, and where they do not.
Begin With an Operations & AI StrategyLatenZ was founded by Jeremy Thorburn after two decades running and modernising operationally complex businesses, most recently as Group Chief Operating Officer of a multi country services group. The four year transformation that closed his executive career, summarised below, established the methodology now offered to other leadership teams facing the same set of decisions.
The work is straightforward in description and demanding in execution. Diagnose how the business actually runs today. Map a credible future state. Decide where AI, automation, and process change earn their place, and where they do not. Then phase the transition so the business keeps running while it changes.
What makes the practice distinct is fluency in both languages of modernisation. Jeremy can defend a strategy in front of a board and design the system that delivers it. Most modernisation programmes lose meaning at the handoff between executive intent and technical delivery. This one does not.
"Automating a broken process produces a faster broken process. We diagnose what is actually wrong before we build anything. We then build precisely what the evidence supports. Nothing more, nothing less."
Diagnose first. Automate second. AI only where it earns its place.
Jeremy Thorburn, Founder
Your business runs well. Operations are functional. Your people are experienced. The numbers are in the black. None of that is the problem.
The problem is that the ground is shifting. Clients are asking for outputs in days that used to take weeks. Competitors are quoting work at half the fee because they have automated the parts you still do by hand. AI vendors are arriving in your inbox weekly with claims you cannot easily verify. Your leadership is stretched too thin to evaluate any of it properly. The risk of moving too slowly is now matched by the risk of moving in the wrong direction.
What leadership needs at this point is not another vendor pitch. It is a clear, evidence based view of where the business is exposed, where it can move first, what AI and automation are realistically worth in your specific context, and what governance has to be in place before any of that is safe to deploy. That is the work we do.
The methodology behind LatenZ was built and proven through a four year operational transformation of a 34 person services group with operations across South Africa, Kenya, Botswana, Angola, the UK, and Portugal. The business was profitable and growing. Its internal operations had not kept pace with its success. Manual workflows, informal handoffs, and knowledge held in individual heads were creating risk and quietly capping margin. What follows is what changed.
The 44 percent reduction in headcount is the figure that draws attention. The way it was achieved is the part that matters. The transformation was executed deliberately, over four years, with people at the centre of the design.
Staff were not told their processes were wrong. They were shown that the new processes removed the friction and rework they had been frustrated by for years. Where possible, the most experienced staff were brought into the design of the new workflows, which converted potential resistors into advocates. Roles that existed only to compensate for system gaps were retired primarily through natural attrition as the gaps themselves were closed. There was no abrupt redundancy programme.
The result is a business that emerged structurally stronger and culturally aligned. Operational continuity risk was significantly reduced because the processes that had lived in individual heads were now documented, automated, and auditable. Leadership had real time visibility into the business for the first time.
The group's flagship client was being told its primary service was failing between 8 and 12 percent of the time, against an industry threshold of under 5 percent. Trust had eroded to the point that losing the account was inevitable, which would have been fatal to the business. Neither side had the data to prove what was actually happening.
A focused diagnostic established that the actual failure rate was below 1 percent, and that the great majority of the perceived failures were caused by external factors entirely outside the contracted service. The systems built to prove this in real time, then to surface it directly to the client, did three things at once. They removed approximately ten hours of daily manual work from the operations team. They allowed the business to retire two full time roles. They restored a flagship client relationship that the business could not afford to lose.
The technical detail is available under NDA. The pattern is the point: precise diagnosis, the right combination of automation and integration, and a measurable commercial outcome.

A structured, two phase engagement that gives leadership a credible, costed plan for the next 12 to 36 months. Designed to stand alone. Executed in a focused project tailored to your business. The output is yours to act on, with us, internally, or with another provider. There is no lock in.
We map how your business actually runs today. Not the procedure manual, the real workflows. Where partner and fee earner time is going. Where systems are doing the work, and where people are doing it for them. Where hand offs and duplications are quietly costing the business margin and capacity.
The output is a clear, costed picture of operational reality, with each significant friction point ranked by the time and money it consumes.
We map a credible future state for the business over the next 12 to 36 months. Where AI is likely to change the work you do, and where it is not. Which automation and integration moves carry the strongest return. What needs to be true of your data, governance, and people for that future state to hold.
The output is a phased modernisation plan with realistic dependencies, governance requirements, and a cost projection. Built to be defended in front of a board.
01 Operational friction points ranked by their measurable cost in time and money.
02 A future state vision with realistic AI and automation use cases for your specific business.
03 Solution specifications, technology choices, and supplier considerations for each.
04 A phased implementation plan with dependencies, governance requirements, and a cost projection.
05 Change management considerations for each phase, drawn from real transformation experience.
The roadmap stands alone. It is yours, in full, on completion. You can act on it with us, internally, or with another provider.
Engagement scope, timeline, and investment are tailored to the size and complexity of your business.
Strategy work begins from €2,500 and is quoted on a fixed scope basis once the brief is understood. The output is yours, in full, on completion.
Speak With JeremyAI and automation introduce new categories of risk: data protection, regulatory exposure, supplier governance, and breach response. These are not afterthoughts to a modernisation programme. They are foundations.
Where the engagement requires it, we deliver Data Protection Impact Assessments, records of processing activity, data flow safeguards, and supplier due diligence as part of the work. Not as a separate workstream, not as an extra cost, and not at the end of the programme when it is too late to influence design decisions.
Some businesses take the strategy output and run it internally or through their existing technology partner. Others want LatenZ to execute. Where we build, every engagement has a defined scope, a measurable outcome, and a fixed timeline. The categories of work below give a sense of what we have built before.
Replacing manual reporting and monitoring with automated and AI assisted pipelines that deliver real time operational visibility to leadership.
Connecting siloed systems into unified workflows. CRM to practice management, finance to billing, email and document stores to case or matter records.
Bespoke portals and tools that give your clients real time visibility into the work you are delivering for them. Reduces inbound queries and strengthens trust.
